Building Your Inventory Strategy

Step 1: Classify Your Parts

Use ABC analysis to categorize parts:

  • A items (20% of SKUs, 80% of value): High-value, critical parts. Monitor closely, maintain safety stock.
  • B items (30% of SKUs, 15% of value): Moderate importance. Regular review cycle.
  • C items (50% of SKUs, 5% of value): Low-value, consumable items. Simplify ordering with bulk purchases.

Step 2: Analyze Historical Usage

Review 12-24 months of work order data to understand:

  • Which parts are used most frequently
  • Seasonal demand patterns
  • Lead times from suppliers
  • Parts commonly needed together

Step 3: Set Reorder Points

For each critical part, establish:

  • Minimum stock level: The point at which a reorder is triggered
  • Reorder quantity: Based on lead time and usage rate
  • Safety stock: Buffer for unexpected demand spikes

Step 4: Optimize Vehicle Inventory

Each service vehicle is a mini-warehouse. Stock them based on:

  • The technician's assigned territory and customer base
  • Most common job types in their area
  • Historical parts usage for their skill set

Modern inventory management softwares provide:

  • Real-time visibility across all locations
  • Automated reorder alerts when stock drops below thresholds
  • Parts request workflows for technicians in the field
  • Usage analytics to continuously optimize stock levels

Measuring Inventory Performance

  • Parts availability rate: % of times the needed part was in stock (target: 95%+)
  • Inventory turnover: How quickly stock is used and replenished
  • Dead stock percentage: Parts sitting unused for 12+ months
  • Impact on FTFR: How parts availability affects first-time fix rates
